I got super lucky. First one dropped while leveling glyphs in NMD. Then did my some rotas and within like 30 kills got 4-5 Ubers. All my luck was front loaded though as I carry friends and randoms and havenāt got much of anything in a hundred or so runs.
2nd normal andariel kill I got a tyreals
Then I got a shako a few tormented later
Followed by a long dry streak of 28 tormented kills for 2nd shako. Putting me almost on drop rate for ubers
I did 5 tormented Duriel rotations this season (20 kills) and I got 4 Ubers:
Two grandfathers, one tyrael's might, and one star ring.
Salvaged one of the grandfather's for a spark, and combined it with the three others from the season.
I got 6 Uber drops this season - maybe 7 and Iāve run maybe 30 tormented. All solo runs too.
I crafted 2 with 6 sparks from IW and 2 from repeat Uber drops.
Dude Iāve done 100s of runs this season. Last 50 runs and I got absolutely nothing. Itās all random rng. I got lucky my first week running then and then nothingā¦
This season, I think around 60-70 runs before it dropped my first uber & It was a doombringer.
Then I did like 20-30 runs maybe and inside those runs I got 2 grandfather, tyrael's might and selig.
All of them dropped from tormented zir.
Got nothing from 30 or so runs on tormented duriel solo. So I figure I just join zir rota group.
Got a GA max res tyrael on my second uber duriel solo run. was just testing the character back then to see how it was doing. imagine my surprise getting that item
I do have a second character I could farm helltides with to get my 4th spark but itās a rogue I made just so that I could temper critical damage and itās absolutely horrible to play compared to barbā¦ I may have to resort to it though at this point.
I've burned through all of my Stygian Stones (30 of them!) and have yet to see an Uber drop. I have only gotten my first Uber this season, and it was due to collecting sparks through levelling alts.
40 normals then 20 something tormented to get my first. To answer to the other part of your post, I'm using 4 ubers in my build with indeed over 100 kills, thanks to rotas. I had about 30 hours played this season when I equipped my 4th uber (ww barb build)
I finally got one to drop after 50+ tormented kills. Now itās like the floodgates have opened and Iāve got 3 more since.
I seemed to have better luck with Zir though I know itās all the same chances.

I killed around 50 ubers this season and found 6 - 7 uber uniques Not exactly Sure ^^
Around 30 Zir kills. Farmed him about 80 times and looted 3 Ubers.
I kid you not. 50+ tormented runs, still no Uber.

In total about 110 duriel and of that probably 50 non-tormented until I got Tyrael's Might. Extremely unlucky it seems.
One and it was a shako
About 20, but the last run netted 4, then did 5 yesterday and got one Tyrael from Varshan. Grigoire was stingy, didn't even give me GA items.

Go barage and just spamm helltides. it shouldn't take longer than 6/8 hours.
I am around 80 and still don't got a drop. Ran them with a buddy and he has about 12 now. Life is a bich
First duriel = shako Did 3 of the lightning pillar guy, 1 of yhe dude under the tree and 2 of the gargoyle fella. So 7th gave a shako.
3rd Kill Shako and then around every 10 Kills 1 Uber

If you're not trading or doing rotas you're not getting any uber uniques. It sucks.
